Leaving a Fulfillment Services Provider: How Stock Moves Out Without Stalling Sales

Sellers plan a migration as a transport problem and discover it is a bookkeeping one. A 3PL changeover moves three objects at once — the physical cartons, the stock ledger behind them, and the live listings that keep selling while both are in motion — and the failure mode is not a lost pallet. It is a store still advertising units that are in a container somewhere between two buildings. Walking away from one set of ecommerce fulfillment services and into another is an accounting handover with a truck attached, and the truck turns out to be the part nobody argues about.

Decide the exit order before you book anything

Slow movers leave first. A SKU selling twice a week can sit on a ship for a month and nobody notices; a fast seller that leaves early creates the exact hole that makes a migration look like a mistake. Build the departure list from sell-through, not from available floor space, and leave a reserve of your fastest line in the old building until the new one has dispatched at least one real order under your own watch.

Get the count signed on both sides

A transfer needs a closing count with a date, a bin list, and a signature from whoever physically held the goods. If the two buildings disagree, the difference is not a mystery to solve later: it is a claim, a shrinkage line, or a supplier short-shipment, and each has a different owner. Our discrepancy and evidence article is the same document we hand a departing seller, because the ledger you receive should be the ledger you can audit.

Turn listings off in a known order

Every channel has its own delay between a stock change and what a shopper sees, so a simultaneous switch is not possible; what is possible is a sequence with a gap you chose rather than one you found. Set the window, pause the affected lines at the start of it, and treat any sale inside the gap as a backorder you have already decided to honour. The per-order decision page covers how a hold is handled on our side, and the same logic applies to whichever building you leave.

Two weeks of overlap is cheaper than two weeks of apologies

Running both providers briefly costs storage twice and protects revenue once. It also produces the number you actually need: what the new building dispatches per day under real load, measured against your own order files. Ask for it before peak rather than during it, and see how two calendars collide when a migration meets a season surcharge.

What leaves with the stock

Cartons are the visible part. Labels, inserts, gift cards and packaging you own but keep on our racks leave too, and any product that needed a labeling job to become sellable needs its label files identified and handed over with the goods. If you have a regulated or semi-sensitive line in the building, treat it as a separate movement: it is subject to channel confirmation, and the receiving side has to satisfy that question for its own lane before you ship into it.

The paperwork that makes the move a booking

An outbound transfer is an export movement, so the shipment needs a described cargo: box count, weight per carton, dimensions, commodity description, and the party who will own the import side. Our forwarding page sets out what we file and what stays with your broker. Declared values are yours; we carry them and we do not create them, and compensation on any leg is based on the declared value on that leg's documents.

What we will not do for a departing seller

We will not hold a shipment hostage over an unresolved invoice; the answer to a billing dispute is a conversation, not a customer's parcel. We will not invent a closing count either: if a figure cannot be reached, we say which bins we could not reconcile and why. Both of those limits have cost us money at least once, and both are still the way the desk runs.

Questions this desk gets asked

How long does a normal transfer take?

The counting and labeling work is days; the transport is whatever the lane costs. Sellers usually underestimate the counting and overestimate the trucks.

Should we move everything in one shipment?

Usually no. Splitting by sell-through keeps a live storefront supplied while the bulk moves, and it turns a single risky booking into several ordinary ones.

Does the old provider owe us a final report?

It owes you a closing count and a dispatch record. Ask for both in writing before the last carton leaves; after handover the request becomes a favor.
